I’m a procurement manager at a mid-sized coatings company. I’ve managed our specialty chemicals budget — roughly $1.2 million annually — for about 7 years now. It wasn’t.

But in specialty chemicals — whether you’re sourcing epoxy resin for coatings or caustic soda for manufacturing — the unit price is almost never the real cost.
Let me give you a concrete example from my own spreadsheets. In Q2 2024, I compared quotes for a hydrochloric acid supply contract across 5 vendors. The range? $0.18 to $0.31 per pound. That’s a 72% spread. Easy choice, right? Pick the $0.18 vendor.

That’s not the world we’re in anymore. Since 2022, I’ve seen:

- Regulatory compliance costs (especially around waste disposal and emissions) increase by roughly 8-12% annually
- Supply chain disruptions that make “just-in-time” procurement a gamble
What was best practice in 2020 may not apply in 2025. The fundamentals haven’t changed — you still need reliable supply at a fair price. But the execution has transformed. You can’t just compare unit costs anymore. You have to understand the whole system.
So What Actually Works?

- Ask vendors the uncomfortable questions. “What’s your waste disposal cost per ton?” “Have you ever had a regulatory violation?” “How do you handle legacy contamination from your old facilities?” The answers might not be perfect, but the evasion will tell you everything.
- Look at the trend, not the snapshot. A vendor’s pricing history over 4 years tells you more than their current quote. Are they raising prices 3% annually or 8%? That difference compounds fast.
Is this approach perfect? No. It’s time-consuming, and some vendors will think you’re being paranoid. But in my experience, the cost of not doing it — the hidden fees, the specification mismatches, the environmental legacy risks — is far higher than the effort of getting it right.
The cheapest quote is rarely the cheapest option. And the safest vendor is the one whose history you understand.
