Mistakes I still see buyers make
I'm a quality/compliance manager at a specialty chemical manufacturer. I review every incoming certificate of analysis before it gets approved for production—roughly 400 COAs a year. In 2025, I rejected about 8% of first deliveries from new suppliers. The reason was usually the same: the paperwork said one thing, and the material did another.
This is the checklist I use when I qualify a chemical supplier or approve a second source. It works for commodity chemicals like caustic soda and for more specialized products like epoxy resin systems. Six steps, plus the mistakes I still see buyers make.
1. Verify the chemical identity before you look at price
Start with the CAS number, not the common name.
If you've ever searched 'is caustic soda baking soda', you know why. Caustic soda is sodium hydroxide (NaOH, CAS 1310-73-2). Baking soda is sodium bicarbonate (NaHCO3, CAS 144-55-8). They are not interchangeable, and confusing them can be dangerous. CAS numbers are maintained by Chemical Abstracts Service, a division of the American Chemical Society. If the CAS number on the SDS doesn't match the CAS number on the COA, stop.
Check the label, SDS, and COA against three things: chemical name, CAS number, and grade. The supplier's name matters for sourcing, but it doesn't tell you which chemical form you're getting.
2. Ask for a lot-specific COA, not just a typical value
It's tempting to think you can just compare the guaranteed spec ranges on a supplier's data sheet. But a 'typical value' is a sales document. A lot-specific COA is a batch record. They are not the same thing.
This is where I got burned early. I assumed 'same specifications' meant the same behavior in our process. It didn't. Two producers had the same purity, but different trace impurity profiles. The resin cure kinetics changed. We had to redo a validation run—an $18,000 mistake.
When you request a COA, ask for the lot number, the production date, and the method behind each test. For resins, I want the epoxy equivalent weight, viscosity, hydrolyzable chlorine, and moisture. For caustic soda, I want chloride, sulfate, iron, and chlorate. Compare every number to a range your process can actually tolerate. If the supplier can't or won't provide lot-specific data before you commit, that's your answer.
3. Identify the actual manufacturing site
Some suppliers are manufacturers. Some are distributors with a website and a friendly salesperson.
If you're considering a custom synthesis company like Hanmi Fine Chemical, ask whether they ran the reaction in their own facility or contracted it out. There is nothing wrong with using a broker. But you need to know whose reactor produced your batch, and they should be willing to put the producing site name on the purchase order.
The same logic applies to commodity chemicals. Search 'olin chemical plant' and you'll find multiple facilities. Each has its own process, its own control systems, and its own compliance history. I've seen caustic soda from one Olin plant meet our spec while the same product from another site was off on trace iron. Both were 'Olin caustic soda.' Neither plant was wrong in a generic sense; one was wrong for us.
4. Run a legal and legacy history screen
Not every problem shows up on a COA. If you're qualifying a site, check its environmental and safety record before you commit. As of February 2026, the EPA ECHO database is a good place to start. Look for open enforcement actions, not just old entries.
Also search the full corporate history. For example, a search for 'Olin Mathieson Chemical Corporation mesothelioma' surfaces historical asbestos-related claims connected to the old corporate entity. That is a real due diligence issue for an acquisition or a partnership. But it is not the same question as whether today's Olin chemical plant makes a compliant product. Don't blur the two.
Dodged a bullet once when I checked a potential toll manufacturer's settlement history. The product quality looked fine. The facility compliance record did not. We walked away before signing.
5. Define the application boundary
Here's the step most people skip: ask what the product is not for.
I would rather work with a specialist who knows their limits than a generalist who overpromises. A vendor who says 'this isn't our strength—here's who does it better' earns my trust for everything else. When a supplier claims they can handle every application, I start checking their actual experience.
Product names don't always describe what you need. If you see the phrase 'enshrouded resin' in an electronics encapsulation specification, don't treat that as a product name. It's an application description. You need the trade name, the epoxy equivalent weight, the viscosity, and the dielectric requirements from your original qualification. The right supplier will say, 'our standard encapsulation grade is X; if you need the enshrouded resin from your existing approval, here is the cross-reference.' The wrong supplier will say, 'sure, we have enshrouded resin.'
Ask each supplier to write down which applications they do not support for each material. If you're buying membrane-grade caustic soda for a pharmaceutical process, that is a different product boundary than buying the same common name for general pH control. The supplier should be able to explain the difference.
6. Run a bounded trial before you scale
The first sample always looks great. Of course it does—they spent three days preparing that drum for you.
Buy a small lot under your real receiving process. Test it with your own QC methods. Then run it through your process without changing any other variables. And build the acceptance criteria before the material arrives:
- Incoming QC test methods and limits
- Storage behavior—precipitation, viscosity drift, separation
- Process performance—gel time, cure speed, emulsion stability
- End product requirements—mechanical, electrical, optical
We didn't have a formal alternative-source validation process the first time I approved a substitute epoxy resin. The third time a 'drop-in replacement' caused a processing problem, I finally wrote a checklist. Should have done it after the first. Learn from that.
If the trial passes, document it. Record the lot number, the plant, the COA, and the process conditions. Don't rely on memory.
Mistakes I still see buyers make
Three mistakes come up over and over:
- Assuming the CAS number guarantees the same production process. It doesn't. The impurity profile can be very different.
- Skipping the compliance screen because the brand is recognizable. Product quality and site compliance are separate files. You can get excellent material from a troubled site.
- Waiting until receipt to discover the paperwork doesn't match. Put the site name, lot number, and COA requirements on your purchase order. Make it a contract term.
Bottom line: a chemical supplier is not approved because the samples look good. It's approved when the chemical identity, lot-specific data, manufacturing site, compliance history, and application boundary all line up. That's the checklist. Use it before you commit.
