Chemical Sourcing Playbook: 3 Scenarios, 3 Strategies

There's no single right way to source industrial chemicals. Whether you need caustic soda, hydrochloric acid, or epoxy resin, the right approach depends on your situation—specifically, on how much time you actually have.

In my role coordinating supply orders for manufacturing clients, I've handled 300+ requests over 8 years, covering Olin chemicals' product lines and materials from other major producers. The lesson I keep coming back to: treat every order the same way, and you'll make mistakes you could have avoided.

You're almost always in one of three situations:

  • You need the product within days—an operational crisis or process failure
  • You're planning purchases for the coming quarters—strategic procurement around price trends
  • You have the product but the application isn't working—most often an epoxy resin or coating problem

Here's how to handle each one.

Scenario 1: the real emergency—you need it in days

Plant levels are low, a storage tank failed, or someone under-ordered and the line is about to stop. Same logic applies whether you're managing a hydrochloric acid plant, a water treatment facility, or any chemical-dependent operation.

In March 2024, a client called at 11:00 AM needing 2,000 gallons of hydrochloric acid for a water treatment facility. Normal lead time was ten days. Their tank had ruptured, and the next treatment cycle started in 48 hours. It felt impossible.

Here's how it worked out: we stopped trying to get multiple quotes (there was no time), went with a supplier we'd used for years, paid roughly 22% over standard price for a partial-load rush delivery, and the acid arrived six hours before the deadline. The client's alternative was missing a compliance deadline with a $50,000-per-day penalty clause.

  • Stick with a supplier you already know. I once debated between our established vendor and a new one offering 25% savings on a similar urgent order. On paper, the new vendor made sense. But my gut said reliability mattered more than savings. It was the right call. Actually, we still use that "new" vendor for planned orders today—just never for emergencies.
  • Say out loud what a delay costs. "Our plant loses $50,000 per day when idle" is a sentence that changes how any supplier prioritizes your order.
  • Accept that urgency has a price. Rush premiums of 15–30% are normal when you need something in days, not weeks. It stings. Then you compare it to the cost of a stopped line.

One uncomfortable truth: in my experience, maybe 40% of true "emergencies" were avoidable. A purchase request stuck in an approval queue. A reorder that wasn't submitted on time. Someone assuming inventory was fine. Not every urgent order is genuinely an emergency.

Scenario 2: strategic procurement—you have time to make it count

This is where most procurement should happen—and too often doesn't.

If you're planning purchases for the next few quarters, price trends matter. Caustic soda is the clearest example. 2025 pricing has been shaped by chlor-alkali plant operating rates, energy costs, and downstream demand from aluminum and pulp & paper. Contract prices have ranged roughly $430–520 per dry short ton as of January 2025 (rates move frequently—verify current numbers before building a budget).

This is also where "value over price" plays out most clearly.

A client last year switched to the lowest-cost caustic soda supplier they could find, saving $18,000 against our quote. That $18,000 turned into a $47,000 problem when off-spec material caused scale buildup in their heat exchangers and a 36-hour shutdown. The cheapest option was, in the end, the most expensive one.

In my experience managing purchases across multiple accounts, the lowest quote has ended up costing more in roughly 60% of cases. Not all the time. But enough that "pick the lowest price" is a dangerous default.

  • Watch the trend, but don't chase the bottom. If pricing sits in your target band, lock in contract volumes rather than gamble on a dip that may or may not come.
  • Use the tools your supplier offers. Buying through Olin's online store, for example, gives you historical pricing, order status, and certificates of analysis in one place. That traceability matters when audits show up.
  • Think in total cost. Delivery reliability, consistent quality, technical support—all of those have dollar value even if they aren't line items on an invoice.

Scenario 3: application trouble—you have the product, but it's not working

Different kind of problem: the material is on-site, the deadline is self-imposed, and the issue is technique or product performance.

The question I get most often in this category is how to spread epoxy resin. The honest answer: spreading epoxy is simple but unforgiving. Every mistake shows up in the final cure.

Here's what matters, in order:

  1. Surface prep is 80% of the job. Clean, dry, and within the resin's temperature range—typically 60–75°F for standard systems, although low-temperature formulations can work down to around 40°F. Surface contamination is the leading cause of adhesion failure, and it's also the most preventable.
  2. Mix completely. Scrape the sides and bottom of the container. Incomplete mixing causes soft spots and tacky areas. When customers report "bad product," insufficient mixing is the actual cause more than half the time.
  3. Spread thin, then back-roll. Use a squeegee or notched trowel to spread the resin, then a spiked roller to release air bubbles. If you need more thickness, apply a second coat after the first gels. One thick layer is how you get bubbles and uneven cure.
  4. Respect your pot life. Standard epoxy gives you roughly 20–40 minutes of working time at room temperature. For larger areas, use a slower-curing system—that's the right call for first-timers too.

Something that surprised me: when we tested two "equivalent" epoxy products side by side, applied identically, the results were wildly different. The lower-priced product produced more bubbles, cured slower, and finished softer. The savings on material went straight into rework labor. Same story, different context.

How to tell which scenario you're in

If the plant is running and the chemical level is dropping, you're in emergency mode. Prioritize speed and supplier reliability, in that order.

If you're reviewing budgets or supplier contracts for the next quarters, you're in strategic mode. Prioritize total cost, price awareness, and supplier capability.

If the product is on-site but the performance is wrong, you're in technical mode. Prioritize process discipline and application support from your supplier.

The most valuable habit I know: build supplier relationships before you need them. It sounds like a cliché. But I've lost count of how many emergency orders succeeded only because the supplier already knew our specs, our delivery points, and our documentation.

Know your constraint—time, money, or technique—and pick your strategy accordingly. That's the closest thing this business has to a universal answer.

And the best part of hindsight: last year, after a caustic soda order arrived with the wrong grade (which we caught at the loading dock), we implemented a mandatory 48-hour buffer for all repeat chemical orders. That one policy eliminated about 70% of our urgent requests.

After hundreds of rush orders, the most satisfying fix isn't another dramatic rescue. It's making the next emergency unnecessary.
